You're storing the wrong thing

Every AI memory keeps the answer and throws away the argument. The most useful thing a memory does isn't recall, it's catching you contradict a decision you already made.

Last week I asked my assistant why I’d chosen one approach over another. Not what I chose. Why.

It couldn’t tell me. It knew I was in Lelystad, it knew I like short answers, it could even name the conclusion I reached last Tuesday. But the reasoning that got me there, the three options I weighed, the one I killed and why I killed it, was gone. It had kept the answer and thrown away the argument.

That’s the thing the AI memory race seems to have missed. Everyone is building memory. Almost no one has stopped to ask what memory is for.

There are two ways the field does it now, and both keep the wrong thing.

The first stores facts. A tidy profile, distilled and filed: name, location, preferences, a few standing truths. Useful, as far as it goes. But a profile is a summary, and a summary is lossy in one specific, fatal way: it keeps the destination and drops the road. “Switch the database to the derived model” survives. Why, against what alternative, and what it would break if you forgot, does not. You’re left with a conclusion you can no longer question, which is barely better than no memory at all.

The second stores everything. Full transcripts, nothing discarded, perfectly lossless. The opposite failure. The reasoning is in there somewhere, buried in a wall of dialogue, and to find it you re-read the whole conversation and rebuild the decision from the chatter around it. It retrieves text. You wanted a conclusion and it handed you a search result.

So one approach keeps too little and the other keeps too much, and they miss the same thing from opposite sides: the reasoning itself, as something you can hold.

Here’s what changes when you keep that instead.

Watch what happens in real work. You’re about to take a direction, and the useful intervention is almost never “here’s a relevant fact from before.” It’s “wait, you settled this three weeks ago, and you settled it the other way, and here’s why.” That’s the system catching you, surfacing the decision your new idea is about to quietly violate.

A profile can’t do that. It has no idea of conflict, only of facts that are true about you. A transcript search can’t do it either. It finds text that looks like your query, never text that argues with it. Both return what resembles. Neither returns what disagrees.

And disagreement is where the value sits. Forgetting a fact is cheap, you look it up. The expensive mistake in a long project is re-litigating a question you already closed, or quietly reopening it and walking the wrong way down a road you’d already mapped. That costs days. A fact costs a lookup.

This changes what you’d even optimize for. The field measures memory by recall, did it find the relevant thing, because recall is easy to measure. But the relevant thing is often the opposing thing. The memory worth having is the one that notices when you contradict yourself, and says so before you’ve spent the week going the wrong way.

Store the answer and you get a system that reminds you what you thought. Store the reasoning and you get one that catches you thinking it again, wrong, this time with the receipts.

One is a filing cabinet. The other is closer to a colleague who was in the room when you decided, and remembers why.
